What Happens When a Catalytic Converter Fails? A Buyer’s Story About Invisible Damage

On May 13, 2024, our afternoon dispatcher called me from the side of the highway. The Chevrolet Express he was driving had lost power and was shuddering hard enough that he pulled over. The check engine light was flashing, which is never a subtle signal. I told him to wait for the tow truck and then called our maintenance shop. I remember that day clearly because I had to explain to our finance person why a routine delivery van suddenly needed thousands of dollars in repairs.

Before that phone call, I wasn’t the kind of person who knew a catalytic converter from a muffler. I’m the office administrator for a 41-person logistics company, and I manage the purchasing side of the operation: office supplies, facility maintenance, fuel cards, and vehicle repair approvals. A catalytic converter is a steel shell with a ceramic honeycomb inside. Its job is to take the bad stuff out of the exhaust before it leaves the tailpipe. But that honeycomb can only handle so much. If unburned fuel and extra oxygen get into the exhaust instead of being burned in the engine, the converter overheats. The ceramic substrate can melt, crack, or break apart. In our van, pieces of that honeycomb had partially blocked the exhaust flow.

That is the part people miss. A failed converter is not just an emissions problem. When exhaust can’t escape, the engine has to push against backpressure. The van felt slow and gutless. It would idle fine for a minute, then it would struggle to get to highway speed. In worse cases, a plugged converter can cause the engine to overheat, stall, or even fail to restart.

Other signs are hard to ignore. A converter can smell like rotten eggs while it’s dying. It can rattle when the broken honeycomb shifts around inside the shell. But our first sign was simply a cylinder misfire that acted like a bigger problem.

I was relieved until I saw the repair estimate. The first shop I called quoted me $1,850 for a new converter and labor. The second shop quoted about $2,400, but that estimate also included the ignition coil, new seals, and a final exhaust pressure test. My first instinct was to approve the cheaper one. The second shop even heard me hesitate and said, “You can replace the converter first if you want. Just plan on replacing it again in a few months.”

That changed everything. When I compared the two estimates side by side, I finally understood what I was actually paying for. The cheaper quote was not cheaper. It was incomplete. The expensive quote was not overpriced. It was the full fix.

I approved the higher estimate. The van eventually needed a few additional small parts, and the total landed around $2,600. It hurt to sign that invoice. But replacing the converter alone would have cost $1,850, and then the new converter would probably have failed because the coil was still bad. I would have paid twice and gained nothing.

The Parts Room Change That Followed

After that repair, I started paying closer attention to the parts we actually stock. It is easy to buy whatever filter the distributor recommends for the moment. It is harder to ask whether that part matches the original engineering specification.

Now when a vendor asks me to approve maintenance, I ask a different question. I don’t just ask, “What does this cost?” I ask, “What happens if we skip it?” Sometimes the answer is a slightly shorter service life. That’s acceptable. But sometimes the answer is a second repair that costs twice as much as the first one.

That is what a failed catalytic converter taught me. It wasn’t just a lesson about exhaust systems. It was a reminder that the part you can’t see is often the part that matters most.
